Choose local, cloud or hybrid AI for the actual workload

The useful question is not whether local AI is universally better. It is which architecture can meet your task's quality, latency, privacy and operating requirements at a cost you can support.

Keep the model choice separate from the application. Retrieval, access control, validation, queues and human review remain necessary whether inference runs on your machine or a hosted service.

Compare the practical alternatives
ApproachWhen it may fitWhat to inspect
Local inferenceOffline operation or explicit control over where inference data goes is important.Benchmark the actual hardware, models, concurrency and maintenance burden.
Cloud inferenceVariable demand or a hosted model's capabilities matter more than local operation.Review provider terms, data handling, usage charges and outage behavior.
Hybrid routingDifferent tasks have different sensitivity, quality or capacity needs.Specify the routing rules and whether cloud fallback is allowed at all.

Benchmark the task, not a model name

Create representative inputs with expected outputs and failure cases. Measure correctness, human correction time, response latency and resource use at realistic concurrency. An isolated successful answer does not establish performance on your workload.

Document the model, prompt, retrieval configuration and hardware or service version. Compare alternatives on the same test set. Separate development examples from a held-out evaluation so tuning does not make the comparison look better than it is.

Trace every data path

Local inference does not mean the whole application is offline. Telemetry, document parsing, embeddings, search connectors and update services may contact other systems. Trace those paths and inspect configuration instead of making a blanket privacy claim.

For a hybrid design, define which records may leave the environment, what is redacted and whether a failure is allowed to trigger a cloud call. A fallback that quietly changes data placement can defeat the reason for choosing local execution.

Include the operating burden

Local costs include hardware, electricity, storage, updates and staff time. Cloud costs include usage, orchestration, retrieval, storage and support. Both need failure handling and quality monitoring. Do not count already-owned hardware as infinitely free capacity.

The right starting project is often one bounded workflow with measurable acceptance and a clear handoff. Deployment architecture is a design choice, not evidence that the system is accurate or a certification of compliance.

Use the free checks independently, buy a named product when it fits, or commission the part that needs connecting. An estimate is not a quote or a customer result.
